March 2023: The quote that looked too good to question

At french-paper, I handle custom packaging and print orders for B2B clients. I’ve personally made (and documented) 11 significant mistakes, totaling roughly $47,000 in wasted budget. Now I maintain our team’s checklist to prevent others from repeating my errors.

In March 2023, we were sourcing in mold label for snack jars and in mold label for plastic packaging for a food brand launch. 120,000 jars. Launch date was the first week of May. Procurement had three quotes. The middle quote was from a supplier we knew. The low quote was 19% less—no, 22%, I’m mixing it up with the shipping quote. Anyway, it was the lowest in mold label price by a wide margin.

I’d read that IML was mature. Commodity. Everything I'd read about in-mold labeling said the process was stable and supplier differences were mostly service. In practice, our cheap combination behaved like a prototype. That was my first surprise.

The hidden variable: the heat transfer machine

We also needed a high quality heat transfer machine for another line. The same procurement logic applied: why pay more for a durable heat transfer machine if the specs looked similar? The cheap unit arrived in April. It ran fine for two days. Then the registration drifted on curved jars. The supplier blamed the labels. The label supplier blamed the machine. I spent a week forwarding the same photos between them. The most frustrating part: the same defect kept coming back after every adjustment. You'd think a written spec would prevent that, but interpretation varies wildly.

We later learned the cheap machine couldn’t hold temperature consistently across a run. For in-mold labels, that matters. The label has to survive the molding process and stay bonded to the plastic. If the heat profile wanders, you get weak adhesion, wrinkling, or color shift. The machine was probably fine for low-speed, flat work. For our snack jars, it was not.

The defect that reached the customer

By late April, we had 8,000 finished jars with visible issues. Some labels were misregistered by 1.5 mm. Others failed a rub test. The brand’s blue—close to Pantone 286 C—looked grayish under store lights. We ran a color check. Delta E was around 5.6 on the worst units.

Industry standard color tolerance is Delta E < 2 for brand-critical colors. Delta E of 2–4 is noticeable to trained observers; above 4 is visible to most people. Reference: Pantone Color Matching System guidelines

Delta E 5.6 is not a debate. It is a reject. We also found that the artwork had been approved from a screen proof at 300 DPI, but the small ingredient text needed better edge definition than the final print held. If I remember correctly, the regulatory line was 4 pt. At that size, 300 DPI at final size is the minimum, not a cushion. We should have tested a physical proof on the actual jar.

The real invoice

The low in mold label price saved us about $1,100 on the label order. The cheap heat transfer machine saved another $900. Here’s what we paid instead:

  • 8,000 rejected jars: $3,200 in plastic, labor, and labels
  • Emergency reprint and rush molding: $2,400
  • Air freight to hit the launch window: $1,600
  • Line downtime and extra QC: $1,200

Total: roughly $8,400. The launch slipped by five days. The brand team was not happy. I was not happy. Granted, we rushed the approval and skipped a full production run. But the cheaper equipment also gave us less margin for error. Both things were true.

That $2,000 in upfront savings turned into an $8,400 problem. This is why I now push back when someone asks only for the lowest in mold label price. Total cost of ownership includes the base product price, setup fees, shipping, rush fees, and potential reprint costs. The lowest quoted price often isn’t the lowest total cost.

What I changed in 2024

After the third rejection in Q1 2024, I created a pre-check list for label and heat transfer projects. It is not glamorous. It has caught 47 potential errors in the past 18 months, including two near-misses on in mold label for plastic packaging orders.

For any IML project, we now require:

  1. A physical sample on the actual jar or container, not just a flat proof.
  2. Delta E tolerance in writing. For brand colors, we ask for Delta E < 2. For non-critical colors, we allow Delta E < 3.
  3. A heat transfer machine validation run with temperature logs. If the supplier cannot provide logs, we pass.
  4. A total cost model that includes waste rate, downtime, and reprint risk.

When we buy a durable heat transfer machine, we now look at service response, spare parts availability, and calibration stability—not just the purchase price. When we buy in mold label for snack jars, we ask for the resin type, mold temperature, and line speed. The label and the machine have to be matched. They are not separate purchases.

This approach worked for us, but our situation was mid-volume food packaging with a fixed launch date. Your mileage may vary if you're running prototypes, low-speed lines, or non-food applications. I can only speak to our own production context. If you have a shorter supply chain or more flexible deadlines, the calculus might be different.

The lesson I keep relearning

The conventional wisdom is to get multiple quotes and take the lowest one. My experience with 140+ packaging orders suggests otherwise. The lowest quote has cost us more in about 60% of cases—maybe 55%, I’d have to check the spreadsheet. Not every time. But often enough that I no longer treat price as the first filter.

If you are about to buy in mould label for a snack jar, start with the specification and the validation plan. Ask the supplier to show you a Delta E report, not just a pretty sample. Ask the machine vendor for temperature stability data. Then compare price. The quote that looks 20% cheaper may be 20% cheaper because it is missing the expensive parts that keep you out of trouble.

In my opinion, the best question is not “What is your best in mold label price?” It is “What is included in that price, and what happens when something goes wrong?” If the answer is vague, the cheap quote is probably not cheap. It is just an unbudgeted risk.
